You have every reason to worry. Unless you get a healthy tortoise to begin with it can be tough to acclimate a new tortoise.

Leopards are not a good first tortoise without excellent primary support. That is a good animal to begin with and good follow up information from the person you got the tortoise from.

Even a hatchling should not have too soft a shell unless it has no new growth. In other words unless it is straight out of the egg the shell should be firm.
